Fix SDK workspace boundaries and native test telemetry - #1492
Conversation
Stop implicit tracker discovery at the nearest Git directory or gitfile after checking local conventional and root-layout trackers. Keep uninitialized recovery inside the selected repository while preserving explicit tracker selection and ordinary subdirectory discovery. Share native Node test detection across telemetry consent, source attribution and inline flush selection. Serialize inline queue snapshots and await completion/error delivery before returning, preserving asynchronous start capture and production detached delivery. Cover real nested checkouts, worktrees and submodules through SDK, CLI and MCP; prove outer-byte preservation, explicit sharing and local recovery. Exercise real node --test children and installed npm/Node/Bun SDK consumers with a local collector, consent controls, paired delivery and immediate cleanup. Retain the existing in-flight append and deleted-root worker regressions. Close and release pm-gh1487 and pm-gh1484 with structured evidence, refresh canonical dependency and performance observations, and generate CHANGELOG.md with the latest published pm-changelog package. Linked tests, isolated broad-run failures, packed consumers, graph and record assurance, bounded mutation, audit, secret and documentation checks pass. The local full run and transport-budget limitations are recorded in PM; hosted exact coverage and static quality remain mandatory before merge.

Reviewer's GuideThis PR prevents implicit SDK/CLI/MCP tracker discovery from crossing nested Git repository boundaries, while retaining explicit cross-repository overrides, and extends telemetry consent, attribution, Sentry suppression, and awaited inline delivery to native Node test children; it adds focused unit/integration coverage, documentation, and generated PM/changelog records. Bind both closed SDK isolation items to the reviewed source head and its hosted exact-coverage, static, compatibility and security proof. Retain local runner limitations and distinguish unavailable reviewers from approvals. Explain the native-test lifetime policy and explicit custom-harness override. Refresh the canonical generated-plugin duplication and benchmark observations without creating duplicate work or changing source, budgets or provider policy.

ancestors in the root-discovery flow containing the `.git` check, so a `cwd`
symlink into a nested repository selects that repository rather than one on the
symlink’s lexical path. Keep the existing ancestor traversal and candidate
selection behavior unchanged after resolving the starting directory.
- Around line 100-102: Update the `.git` boundary check in the repository
discovery flow to treat only recognized absence errors as “not found” and
propagate other lookup errors. Use the existing absence predicate and keep the
broader `pathExists` behavior unchanged; replace its use at the `.git` check
with a boundary-specific check.

Resolve an implicit cwd through its physical filesystem ancestry before walking repository markers. Preserve uncreated suffixes for initialization and explicit tracker overrides. At the Git boundary, treat only recognized absence as missing; propagate permission and symlink-loop lookup failures. Add real filesystem regressions for existing and missing directory aliases, Git-marker lookup loops and starting-directory loops. Extend public SDK checkout, worktree and submodule controls with aliases and normalize disposable fixture prefixes for platforms with aliased temporary directories. The four reviewer regressions fail before the fix; all 31 focused controls, three governed linked commands and packed npm/Bun consumers pass afterward. Record canonical item reopening, review remediation, immutable closure and release through the CLI. Preserve the qualified local startup-budget refusal on its existing owner and regenerate the changelog with pm-changelog.

Implicit tracker discovery can adopt an enclosing repository's tracker when a nested checkout has no tracker, so a successful create or configuration change lands in the wrong project. The shared SDK resolver now follows physical directory ancestry, stops at Git directories and gitfiles, propagates unexpected filesystem lookup failures, keeps initialization recovery inside the selected repository, and preserves explicit cross-repository paths and existing tracker layouts. Missing initialization targets retain their uncreated suffix after physical ancestor resolution.
Native Node test children now share the existing telemetry consent, attribution and inline-delivery policy. Inline flushes serialize queue snapshots, and completion/error capture awaits delivery before returning, so intentional test telemetry can finish before disposable-root cleanup while start capture remains asynchronous.
Validation covers real nested checkouts, worktrees and submodules through SDK/CLI/MCP, byte-preserving refusals, initialization recovery and explicit overrides; native Node test children use a loopback collector to prove suppression, consent, attribution and cleanup. Existing in-flight append, deleted-root ownership and Sentry tracing controls remain covered. Regression controls fail on the pre-fix baseline. Four additional controls fail on the first reviewed head and pass after the physical-alias and lookup-error fixes; all 31 focused boundary/init tests and all three linked PM commands pass. Repacked npm and Bun SDK consumers independently verify alias refusal and exact outer-byte preservation.
Tracked by pm-gh1487 and pm-gh1484. CHANGELOG.md is generated by the latest published pm-changelog package.
Closes #1487
Closes #1484
Validation: linked PM tests, real native Node test children, isolated reruns of all six broad-run failures, independent installed npm/Node and Bun SDK consumers, npx/bunx dispatch, package-owned changelog generation/check, graph/record assurance, bounded mutation gate, lint, dependency audit, credential scan and documentation links pass.
The full local Node 26 run recorded 10,592 passing tests, six timing/toolchain failures and three skips; all failures pass in isolation, including packed continuation with the existing npm module directory exposed through NODE_PATH. That run produced no coverage summary. The unchanged qualified CLI transport-floor gate also refuses several local budgets, tracked in pm-bj7rq0. Required hosted static and exact-coverage checks must pass before merge; no thresholds, timeouts or coverage scope were relaxed.
Hosted CI on source head 14535f0 passed all required checks, including exact 100/100/100/100 coverage with zero uncovered counts. Final-head checks remain mandatory after the reviewer fixes.
The optional temporary-root heuristic proposed in #1484 is deliberately omitted: storage location alone does not establish test intent and would make ordinary temporary installations wait for network delivery. Native test signals select inline lifetime; custom harnesses can explicitly request it with PM_TELEMETRY_INLINE_FLUSH=1.
The explicit tracker options provide deliberate cross-repository access; safe implicit refusal is the primary resolution in #1487, so no warning is added to intentional overrides. Operational tracker notes cover security, dependency, release, analyzer and observability checks explicitly requested for this delivery.
Summary by Sourcery
Enforce repository-local SDK tracker discovery and make intentional telemetry from native Node test children complete reliably before cleanup.
