startup: create the initial GUI frame through GNU Lisp - #586
GUI startup installed a graphical bootstrap frame before early-init.el. GNU's frame-initialize then reused it, bypassing the initial make-frame hooks and creation-time defaults. Early init now sees only the initial terminal; GNU Lisp creates and initializes the graphical frame before normal init.
The first native window waits for final opened-font geometry. Typed primary-frame and readiness states keep assignment and shutdown ownership explicit, with the readiness lifetime owned by the evaluator stack. Monitor metadata is published independently of native windows, and frame-local font initialization preserves desktop defaults and early-init overrides. Uncaught startup errors fail pending native startup; caught errors can recover.
Reproduced the original failure on X11 and Wayland before implementation, with GNU X11 as the passing control. Added failing regressions before their fixes. Research and GNU source findings: initial frame lifecycle.
Validation uses cargo nextest throughout:
380 core unit checks, including opened-font faces, visible/invisible frame completion and bytecode dispatch.
73 application startup/frame unit checks and 76 native startup/frame-window/recreation unit checks.
3 live GNU oracle tests.
8 TUI resize, visibility and startup tab-line tests.
20 GUI lifecycle, startup-failure and font/HiDPI tests, including GNU comparison and NeoMacs X11/Wayland.
GUI/TUI/oracle verification used the development executable with video enabled and freshly generated matching runtime images. The original macOS platform was unavailable; native execution coverage is Linux X11 and Wayland.
Review follow-up: preserve native event-loop errors after ordinary GPU-backed shutdown. A failing result-level regression drove the fix; shutdown during pending GPU initialization remains graceful.
CI remains red on inherited no-JIT/Windows compilation failures, dependency advisories, and existing core/TUI/MELPA test failures. Exact baseline comparison: main at b5030a45f6. Current parity/compile tests also encounter missing GNU 31.1 and offline dependency-checkout prerequisites. The affected test sources and Cargo.lock are unchanged from the base; no #417 frame/startup regression was found in the failing shards inspected.

📝 Walkthrough
GUI startup now begins with a terminal frame and creates the initial graphical frame through Lisp frame creation. The host supplies frame defaults and coordinates native readiness. The changes also update monitor publication, startup exit handling, and regression coverage.
DisplayHost now provides hooks for initial GUI defaults, frame-creation completion, and pending-startup failure. Lisp frame creation uses host-provided display, font, and size defaults, recalculates geometry after font synchronization, and reports frame completion through the host.
Terminal bootstrap and native readiness crates/neomacs/src/main.rs, crates/neomacs/src/startup_frame.rs, crates/neomacs-display-runtime/src/render_thread/*
GUI startup bootstraps a terminal frame before Lisp creates the graphical frame. The host tracks primary-frame state, buffers geometry while startup is pending, and completes native readiness with the final frame dimensions. The render loop publishes monitor information and distinguishes evaluator exits from GPU startup failures.
Tests and fixtures check early-init frame state, GUI frame creation, geometry, exit handling, and recovery from a caught frame error. The research record describes the lifecycle and reported verification coverage.

Explanation
Issue #417 requires that early-init runs without a graphical frame and that normal startup creates the GUI frame afterward. The startup changes keep only the initial terminal before Lisp frame creation, apply frame defaults and opened-font geometry during creation, and complete native readiness after final dimensions are known. The added X11 and Wayland regressions cover startup ordering, frame hooks, frame parameters, visible-window timing, startup failures, and recovery from caught frame errors.
Full details: Out of Scope Changes check
Explanation
The changes remain connected to issue #417. Native startup ownership, monitor metadata, font and geometry handling, error propagation, typed frame state, and lifecycle tests support the required GUI frame ordering. The research document records the same implementation scope. No unrelated change is demonstrated by the reviewed summary.
Full details: Description check
Explanation
The pull request description is specific and on-topic. It explains that GUI startup installed a graphical bootstrap frame before early-init.el, which bypassed the initial make-frame hooks and creation-time defaults. It states that GNU Lisp now creates the graphical frame after early init and before normal init. It also covers the window waiting for opened-font geometry, the primary-frame and readiness state changes, monitor metadata publication, startup error handling, and the validation performed. The changeset matches these points: the runtime, startup, frame-creation, and test files all implement this ordering.

🔵 Needs a closer look
It re-architects GUI startup ownership, cross-thread frame lifecycle, and native/evaluator readiness signaling in ways that are platform- and timing-sensitive and warrant final human review.

What changed in this PR
This PR fixes issue #417, where neomacs created a graphical frame before early-init.el ran, inverting GNU Emacs's documented contract (GUI is initialized after early init). The GUI worker now bootstraps only an initial terminal frame and installs the graphical display host before running GNU startup Lisp, so GNU's own frame-initialize → make-frame → x-create-frame-with-faces creates and initializes the opening graphical frame — running the frame hooks and applying creation-time default-frame-alist/initial-frame-alist defaults, exactly as GNU does.
Changes:
Replaces the pre-Lisp GUI bootstrap frame with a terminal-only bootstrap; the display host resolves InitialGuiFrameDefaults (display identity, opened font, size) only when Lisp requests its first top-level GUI frame, and seeds the frame-local default face from the opened font before faces.el applies delayed overrides.
Introduces typed startup ownership (PrimaryFrame::{Awaiting,Adopted,Retired} and evaluator-stack InitialWindowOwner/weak InitialWindowPublisher) so first-window readiness is published only after final opened-font geometry, and uncaught startup errors fail the pending native startup while caught errors recover.
Publishes monitor metadata independently of any native window (so init can query display geometry), and adds end-to-end X11/Wayland/GNU regression tests plus core unit tests.

🔵 Needs a closer look
It is a large cross-cutting change to GUI startup ordering, native-thread lifecycle, and GNU frame-creation emulation with subtle concurrency and error-handling semantics that warrant human review.

Duplicate GUI frame request construction in two call sites
The GuiFrameHostRequest for the opening frame is now constructed by copying the same five fields (frame_id, width, height, title via host_title_lisp_string(), geometry_hints via gui_geometry_hints(), and fullscreen decoded from FrameParam::Fullscreen) in two new places — here and in builtin_frame_after_make_frame (crates/neovm-core/src/emacs_core/lisp/native/builtins/stubs.rs:1024-1037) — with only the guard predicate differing. A small shared constructor (e.g. GuiFrameHostRequest::for_top_level(frame, frame_id)) would keep these in sync and avoid one site drifting from the other if the field set changes. Optional/non-blocking.

Standards
[P1] Startup can deadlock on the bounded render-command channel — main.rs:1639–1646.
While native startup waits for readiness, it does not drain render commands. The evaluator uses blocking sends to a 64-entry channel. Creating an invisible initial frame in before-init-hook and setting its undecorated parameter 100 times reproducibly blocks NeoMacs at setter 58; GNU completes. The subsequent make-frame-visible is never reached, so readiness is never published.
Stage/coalesce pending commands or drain them before readiness. The documented protocol explicitly prohibits blocking bounded-channel sends while the GUI thread waits for the evaluator. Add a regression that exceeds channel capacity before initial-frame visibility.
Deleting an unpublished initial frame permanently marks the primary assignment Retired. Subsequent creation takes the additional-window path instead of obtaining opening-frame defaults, and readiness completion rejects its frame ID.
Reproduced by catching a graphical make-frame error caused by (foreground-color . 42) in before-init-hook, explicitly choosing initial-window-system. GNU catches the error, recovers, and opens a visible GUI frame. NeoMacs catches the same error but opens no native window, reaches startup observation with graphic=nil frames=(t), and exits unsuccessfully with a terminal-live-p error for the later frame.
Distinguish rollback of an unpublished frame from retirement of an established primary. Restore retryable startup state and discard stale commands from the failed attempt. Add a caught delayed-parameter failure regression: the existing (make-frame 42) recovery test fails before allocation and misses this path.
Findings: Standards—1 P1; Spec—1 P1. Both findings were checked against isolated X11 runs with GNU controls. No tracked files were changed during the review.
